Why I stopped hustling for home service leads and started vetting the middleman

For seven years I ran a small handyman outfit in a midsize city in Ohio. I thought success meant taking every job that came my way, no matter how small or how far. I bought leads from three different websites at once and spent my mornings calling people who never answered. My truck burned more gas than profit. I was busy but broke.

Then I tried a service like Homemate that did not just dump phone numbers into my inbox. The homeowners on that platform had already described their problem and picked a time slot. I showed up, fixed the thing, collected payment, and moved on. No chasing, no second calls. That shift forced me to rethink every assumption I had about lead generation.

The old way: chasing every lead like it was gold

I started with a yellow pages ad and a prayer. Then came the pay-per-lead sites. I paid ten to forty dollars per lead depending on the zip code. Most leads were recycled from other contractors. I once got a call about a leaky faucet from a woman who said she had already hired someone else. She had filled out the form three weeks ago. The lead was still being sold.

I learned that cheap leads often come from third-party aggregators who scrape data and sell the same contact to five guys. The homeowner gets annoyed, and the contractors bid against each other on price before they even see the job. That race to the bottom ate my margins fast.

What I learned from seven years of door knocking

I tried direct mail flyers. I tried knocking on doors after a storm. I tried leaving business cards at hardware stores. All of that worked for a few jobs, but it was exhausting and inconsistent. The real lesson was that homeowners want to hire someone they trust, not the lowest bidder. And trust comes from seeing a real person show up on time and do clean work.

But trust also comes from the platform that introduces you. If a homeowner arrives on a site that feels like a scammy lead mill, they will treat every contractor with suspicion. If the platform is simple and honest, the homeowner is already halfway to trusting you before you ring the bell.

The hidden cost of cheap leads

I kept a spreadsheet for two years. I tracked every lead, every call, every job won, and every dollar spent. The cheapest leads, the ones that cost five dollars, converted at under 2 percent. The moderately priced leads, around twenty dollars, converted at about 8 percent. But the leads from platforms where homeowners actively chose to post their job and wait for responses converted at over 20 percent.

The hidden cost was not just the money wasted on bad leads. It was the time I spent calling people who did not want to talk. It was the frustration of driving thirty miles to give a quote that never came. It was the mental energy I could have spent training my crew or marketing to past customers.

  • Time spent on the phone per week: 10 hours on average for low-quality leads
  • Time spent per job booked from those calls: 2.5 hours of admin work
  • Revenue lost from missed opportunities with repeat clients: impossible to count but real

How I flipped my approach

I stopped buying leads from any site that did not show me the homeowner’s request before I paid. I stopped bidding on every job and started picking only the ones that fit my schedule and skills. I raised my rates by 15 percent because I was no longer competing against people who had to take everything.

The change was not instant. I had to rebuild my referral system and ask every happy customer for a review. But within six months my close rate went from one in ten to one in four. My average job value went up. I worked fewer hours for more money.

A real example: why one platform stood out

I used three different lead sources in parallel during that two-year experiment. One was a national brand that sold leads to anyone with a license. Another was a regional network of contractors that shared leads through a cooperative. The third was a newer model where homeowners post their job details upfront and contractors respond with a quote or a bid.

The third model worked best because the homeowner had already done the work of describing the problem. They knew what they wanted. They had chosen to engage with the platform, not just fill out a form on a whim. That changed the dynamic from cold outreach to warm response.

I also noticed that platforms which verify both the contractor and the homeowner tend to filter out time wasters. I remember one job where the homeowner had checked the contractor’s license and insurance through the site before I even arrived. That saved me from the awkward conversation about credentials.

  • Platforms that require homeowner details beyond an email address produce higher quality leads
  • Platforms that let contractors set their own service area reduce wasted drive time
  • Platforms that collect reviews after each job build a reputation that compounds over time

What I now look for in a lead source

I ask three questions before I spend a dime on any lead service. First, does the homeowner know they are requesting a service, or did they just click a button on a comparison site? Second, can I see the job details before I commit? Third, what happens if the lead is stale or already booked by another contractor?

I also look at how the platform handles disputes. One time a homeowner claimed I did not finish a job because they changed their mind about the scope. The platform mediator looked at the messages and the photos and sided with me. That kind of support matters when you work alone and cannot afford a lawyer over a two hundred dollar job.

The one question every contractor should ask
